Three secrets that you can’t even figure out in a video game arcade that hasn’t been open for a few years

Having run an arcade for just a few years won’t let you uncover these three secrets—veterans rely on them to keep profits steady. Newcomers, take notes!

First trick:​ More machines don’t always mean more money; layout is the hidden cash cow. Place low-profile machines like claw machines and pinball games near the entrance—they hook people in three seconds. Leave one-meter aisles so passersby can see the buzz inside. Put “coin-eaters” like basketball shooters and fighting games in the middle. Hide fishing games and ticket redemption machines further back, making players walk deeper and spend more tokens. Where each machine goes and how they’re spaced depends entirely on your customer habits. I won’t say exactly how much, but revenue can easily double.

Second trick:​ Redemption costs are where you bleed—they impact profit more than machine earnings. Choose high-margin gifts with strong perceived value, like licensed figurines or digital gadgets. Never stock ¥9.9 junk—nobody wants that.

Third trick:​ Locking in customers isn’t about selling tokens; tie them down with a membership system. Don’t give random top-up bonuses—offer monthly perks that make users feel they’re missing out if they skip a week. Use a visual mini-program for points: show a progress bar—“200 more points to redeem a prize”—and players will come back just to hit that goal.
